The real cost of not having an AI strategy at your institution

The "not yet" trap

When we ask educational institution leaders why they have not developed an AI strategy, the answers repeat themselves: "We are waiting to see how it evolves", "We want to understand it better first", "We have other priorities this year".

These responses are understandable. They are also costly.

Inaction is not a neutral position. While an institution waits, things happen: students adopt tools without guidance, teachers improvise without a framework, competitors move forward, and the gap that will need to be closed later keeps growing.

Let us put some numbers to it.

Cost 1: Lost teaching time

A teacher without clear training or protocols around AI makes individual decisions every time a student submits suspicious work, every time they want to try a new tool, every time they need to grade a submission that may be partially AI-generated.

We estimate this amounts to between 30 and 60 minutes per week of unproductive time per teacher — spent on doubts, consulting colleagues, inconsistent decisions, and duplicated reviews.

In an institution with 80 teachers: between 2,400 and 4,800 hours per year of teaching time consumed by improvisation that a clear policy could have resolved.

Cost 2: Reputational and legal risk

An institution without an AI policy is exposed to:

  • Privacy incidents: teachers using AI tools with student data without assessing GDPR compliance.
  • Assessment inconsistency: different teachers applying opposing criteria on AI use in submissions, generating complaints and potential claims.
  • Media exposure: a poorly managed AI-related incident can have disproportionate reputational impact in the current environment.

The cost of managing a single incident of this kind — in management time, legal counsel, and communications — can easily exceed €10,000.

Cost 3: Loss of students and talent

Today's students actively evaluate the pedagogical modernity of institutions. Data from the sector shows that the perception of being an "updated institution" increasingly influences enrolment decisions, especially in postgraduate and advanced vocational programmes.

Institutions that actively communicate their AI strategy — with teacher training, clear policies, and concrete projects — have a differential advantage over those that simply do not appear in that conversation.

Similarly, the best young teachers seek environments where they can develop professionally with current tools. Without a visible strategy, attracting and retaining that talent becomes harder.

Cost 4: The cost of catching up later

Institutions that wait do not skip the transformation: they defer it with interest.

When an institution has gone 18–24 months without a strategy while others have advanced, the process of catching up is more expensive because:

  • There are more cultural inertias to undo
  • Teachers have developed habits (good and bad) without guidance
  • The digital skills gap is wider
  • There are more tools, more regulation, and more complexity to manage

Starting earlier is not only cheaper — it is structurally simpler.

The positive ROI argument

Let us look at the other side of the balance. Institutions that have developed an AI strategy report:

  • 20–40% reduction in time spent preparing teaching materials through well-selected tools and specific training
  • Improved assessment consistency by having shared criteria on AI use in student submissions
  • Higher teacher satisfaction from feeling supported rather than alone in facing uncertainty
  • Differential positioning in accreditation and institutional ranking processes

These are not results from elite institutions with extraordinary budgets. They are results from mid-sized institutions that made the decision to put their strategy in order.

The right question is not "how much does it cost to do it?"

The right question is: how much does it cost not to do it?

The initial diagnostic we offer at BeTalent is free and takes less than a week. In that time you can have a clear picture of what the current situation is actually costing your institution — and what concrete steps you would take to change it.

Every quarter without an AI strategy is a quarter you pay in time, money, and missed opportunity. The good news: the decision to change that is in your hands.
